The Power of Experience
Did you know that some of the most influential leadership lessons come from on-the-job experiences, particularly challenges and hardships? Our Lessons of Experience (LOE) research in the 1980s revealed that leaders learn from navigating difficult situations in combination with learning on the job and through formal training. Recent research examining leadership development’s role in talent retention reveals three key mechanisms: enhanced self-efficacy, meaningful connections, and capacity to engage followers.
Leadership as a Collective Endeavor
Remember when leadership was all about the heroic individual at the top? Our research has shown that this model falls short in today’s complex organizations. Instead, we’ve found that effective leadership is a collective achievement, requiring collaboration across all levels.
Take the case of a global manufacturing company we worked with. By shifting from a top-down approach to one that fostered leadership at every level, they were able to navigate a major industry disruption, emerging stronger and more innovative. The book delves into frameworks like our Direction-Alignment-Commitment (DAC) model, which organizations can use to cultivate this collective leadership capacity.

The Inner Game of Leadership
While skills and strategies are important, our research has uncovered the critical role of a leader’s inner life. Our latest findings reveal that effective listening goes beyond traditional behaviors – leaders must take concrete action on employee input to create genuine psychological safety and engagement. Without implementing ideas and addressing concerns, even the most attentive-seeming leaders can fail to make employees feel heard. We’ve identified eight key practices that help leaders build resilience and thrive in challenging times. One of these – mindfulness – has been a game changer for many of the leaders we work with.
Leading through Change and Complexity
Recent work has focused on helping leaders navigate constant change and disruption. Drawing on seminal research while leveraging technological advances, we developed HiFi, a wearable technology system that captures real-time conversational interactions among leaders. This high-fidelity measure of collective leadership provides unprecedented insights into how leaders work together. Alongside this innovation, our research examines leading hybrid workforces, as detailed in our report “Work 3.0: Reimagining Leadership in a Hybrid World.”
Equity, Diversity and Inclusion
Developed in 2023, our REAL framework helps organizations move beyond abstract EDI ideals to create tangible change. We’ve also examined challenges like “organizational citizenship behavior” that can inadvertently hinder women’s career advancement. Our research into corporate responses following George Floyd’s murder in 2020 analyzed 228 statements, revealing three key motivations for EDI work: cosmetic tools, conversation starters, and commitment drivers. With 95.98% of statements lacking details for long-term change, our findings provide crucial guidance for leaders navigating the journey from surface-level diversity to committed equitable action.
Looking Ahead: Leadership for an Uncertain Future
As we celebrate our past, we’re also looking ahead to the leadership challenges on the horizon. Our research reveals that traditional leadership approaches fall short in addressing today’s “polycrisis” – the perfect storm of interconnected challenges from war to social inequality. How can leaders navigate the ethical implications of AI? What skills will be crucial for addressing wicked problems like climate change and social inequality? Our ongoing research is tackling these questions and more.
